Will HR AI Help or Hurt Your Career?

Considering that I have no time machine, time travel abilities or accurate predictive talents, I can’t be sure what future tech will offer hiring and careering. I am discouraged by the solutions being funded, sold, and used at the present moment.

Like, how are job boards still thriving in terms of revenue when most job seekers and recruiters admit not having great results with them? Well, some of them have reinvented themselves as multi-resource sites that offer valuable data. As the data increases, supposedly everyone can make more educated decisions.

Many technologies are now focused on scouring the web for passive talent with non-traditional professional footprints rather than producing better searches in databases full of applicants. Other recognize that you don’t fill jobs by recruiting people who don’t want to leave, and you don’t keep positions filled by recruiting job hoppers, so they score a candidate’s likelihood of entertaining a new opportunity. Some are becoming better at recognizing alternative skills, titles, qualities, and backgrounds.

There is still a large gap, however, that proliferates the challenges of employers to find, attract, recruit and retain not only good candidates, but good hires, which, according to Lou Adler, are distinct.

Adler’s article points out a painfully obvious break in the system that has yet to be addressed by technology because it is a people problem, so far. The great hires don’t always make themselves obvious to unknown employers.

In an ideal future, we will all adopt a common professional language and keyword dictionary so that technology will easily identify matches between employers and employees. Ideally, these technologies will also better understand human nature and human performance optimization. Until then, so much is left unarticulated, unpromoted, and unidentified. Great opportunities go undiscovered by talent while the talent that could fast-forward a company’s vision and mission drift toward lower hanging fruit, which may or may not be ripe, or even good.

AI is not solving this problem so far.

It falls on you.

If you are talent:

At a minimum, certainly, populate your skills list. You can add up to 50. Put them in order of our strengths and for what you’d like to be endorsed most. This will increase the chances that you will be found in a search and sent a cold invitation to connect by a recruiter.

At best, tell stories that demonstrate your unique value, which could be tied to an unconventional background, a worldly upbringing (or an underprivileged one), a different perspective, an innate talent, or a way with people. Give people content that not only qualifies you, but starts to garner a connection that transcends job descriptions/requirements. Position yourself as a candidate of choice. Be forthright about the culture and conditions under which you thrive, and then tell people what transpired because you were able to perform at your best.

Include your awards, even if they seemed shallow or token. Don’t hide your promotions by only listing your most recent title. Take credit for facilitating the accomplishments of those you managed, mentored, and supported.

Acquire skills in tasteful, professional self-promotion and stretch yourself to gain comfort with them. The best person for the job doesn’t always get the job. That’s a shame, but one you can prevent by doing this.

If you are an employer:

At a minimum, go beyond the checkboxes. Abandon acronyms in favor of the real success-determining factors. Ask yourself if your requirements are really just a way to whittle down a large list of candidates or if they really will determine someone’s chances at being successful. Warning: This will require thought – deep thought. I know you think you don’t have time for that. But if candidates who make great hires aren’t wearing an obvious label, you will have to consider if the labels you can see are showing you what’s really inside – what people are really made of.

Be honest about having biases. You can’t refute them if you don’t acknowledge them and if you don’t refute them you can’t stop them from influencing hiring decisions.

At best, nurture leadership that is not only ethical but conscious of the impact of their decisions on people and planet and how that will trickle down and circle back. As you implement technology and streamline operations, don’t lose the human touch. Make sure your leaders are accessible and emotionally intelligent. Give people transparency and trust. Relationships will always trump technology at connecting your company with talent in a meaningful way, aka engagement.

Many of my clients over the past ten years have either developed thought leaders for their organization, leveraged thought leaders, or have been thought leaders themselves.

It seems like common sense that if change in an organization is going to be adopted, it needs to happen from the top down, but my clients have been able to manage upward. Executive leaders have to be able to recognize a problem and the pain that it’s causing to have any desire for change.

When you cannot bring the executive leader to the problem, like in Undercover Boss, sometimes you have to bring the problem to the executive leader, but how you do you do that? Through storytelling. Who does it? A person with influence.

I’m referring to authentic influence. I’m not talking about leaders who are talking heads and attempt to assert their influence using authoritarianism. People with authentic influence, who I refer to as influence leaders, earn trust and loyalty by listening first and foremost. This is also referred to as caring.

At first you may think that they are inaccessible because they seem like Mr. or Mrs. Important, but they genuinely want to be of service. They also want to invest their time improving situations that impact the most people or cause the most pain, so if you want them to give you their ear, be a curator and deliverer of people’s pain stories.

It does not always work. Unfortunately, sometimes executive leadership is more influenced by ego. That is usually how these thought leaders, and the developers of thought leaders found their way to me. They were usually hired because there was an intention and planned initiative for change, but they found interference coming from the top and felt stifled. They are driven by their desire to realize change and they lose their motivation quickly if unnecessary obstacles are created at the top. An influence leader can only inspire change if they are inspired.

In order to retain these valuable people for your organization, executive leaders have to be open and receptive, and to be willing to stand up for change and go to bat for their people.

Otherwise, I will help them find and be found by organizations with leaders who will stand up for change, and that organization will benefit from their influence.

 

Whether you are the thought leader, you develop thought leaders, or you leverage the thought leaders, you are an influence leader. Only work for an organization that demonstrates its willingness to be influenced. If that does not apply to where you are at, let’s have a consultation. It is highly important to me that you, who have such potential to make things better for others, are in a position that enables you to embrace and use your power. That is the influence that I am driven to have.

 

Bias is Human, Yet Harmful

In my recruiting days I had a Vice President who advised repeatedly, “Refute your bias.”

Obviously there are biases that could get us in legal trouble, but she was more so referring to the more subtle biases that can make us dismiss or favor certain candidates. This advice was not in contradiction to using your intuition, but it was just a way to check ourselves before we make decisions that impact our candidates or clients.

Bias is not always bad or wrong; it is a built-in safety mechanism in which we make associations to decide if we are in any harm. It is automatic and it is human. However, now that our brain has evolved higher intelligence beyond our reptilian, instinctual brain, we can take into consideration much different input and make decisions that are more based on logic. The tricky part is recognizing which part of your brain has made the determination.

How much does bias really interfere, though? Why can it be detrimental?

Last week we talked about how critical EQ and empathy have become to corporate success. Bias, on the other hand, when not accurately and promptly assessed will impose unnecessary limits to what you can achieve with other people. This is because you are, by nature, actually limiting the population with whom you can successfully create or limiting the success that you can have with people for whom you have a bias.

It is easy to see that from a recruiting and hiring perspective, a bias will slant what the right candidate looks like, causing you to overlook someone who does not fit that image, but is the better candidate for the job.

As a job seeker, you may think that your intuition is telling you that a potential boss or co-worker is not someone with whom you could work successfully, and you may either decide to not pursue that opportunity or not to give that opportunity 100% of your effort in expectation that it will not work. This, then becomes a self-fulfilling prophesy.

Biases against the wealthy keep poor people poor. Biases against the poor have the same effect. You may have biases against generations, religions, races, genders, status, roles, opposing teams’ fans, people from a certain area, where people shop, etc.

If I continue to list these, I will eventually hit upon a bias you possess. The question is, will you recognize it? The ability to recognize and evaluate your own bias is absolutely essential to your EQ.

Here are three questions to ask yourself to determine if bias is impacting your perceptions, beliefs and actions, and potentially limiting your success and happiness:

  1. What HARD, TRUE evidence do I have to support my opinion?
  2. What do I still need to know and understand in order to know if I am accurately assessing this person?
  3. Could I be wrong?

Only someone with a high EQ would be willing to accurately answer #3, but just asking these questions in the first place are a great way to raise your EQ.

I would like to disclaim that I believe strongly in developing and using your intuition. I distinguish my bias from my intuition by asking these questions. However, once I acknowledge and remove bias, I lean on my intuition, which is a completely different exercise – one that I’ll save for another time.

Look at a Person’s Light, Not their Lampshade

I read this quote from Gerald G. Jampolsky and immediately had to add it to my library of inspiration. I was pondering it for so long.

The most obvious reason that it appealed to me is because of my own company’s motto, “Unveil Your Brilliance.”

This might sound too crazy to be true, but in the ten plus years that I have been providing services to job seekers, I have found each and every one of my clients to be brilliant.

Another quote you may recognize—“Seek and ye shall find.”

Had I discovered and uncovered their brilliance because it was my mission to find and articulate that brilliance? Or have all of the people who have chosen to engage me as their partner in transition been brilliant for doing so?

Then I start to think about the implications of this concept of identifying the brilliance, the light, and everyone in the hiring process.

As a recruiter, I had been a member of a population of justifiably skeptical, if not cynical, people who had been deceived and whose faith in people had been broken time and time again. When people are your product, then you can expect the unexpected, no matter how well you qualify and vet people. There will always be those few people who are either good at fooling themselves, are good at fooling you into thinking that they are confident, conscientious, and competent when they really are not.

I did not like myself as a cynical person. I much prefer to be the person that not only identifies what makes someone uniquely valuable, but also the person to remind others what makes them uniquely valuable. Furthermore, I help them articulate their value powerfully to the world so that they can claim a career and life that makes them proud.

So is it possible to be on the hiring side, mitigating risk for your company and its employees while still being able to appreciate the goodness and value in everyone?

Of course, being turned down by a company does not have to be a diminishment or failure to recognize someone’s unique value. After all, not every company can possibly present each person with their best opportunity to shine brightly.

One of my favorite children’s books is called The Crown on Your Head by Nancy Tillman. It sends the message that you were born special and with an invisible crown. The book beautifully teaches the reader, the child, to appreciate their own crown. It also teaches that everyone else also has a crown.

I talked to so many very talented job seekers whose main pain and frustration is the fact that they are certain that they will be tremendously valuable to a company and they get either no response, or they are rejected. As a result, they do not feel as though their individual potential was adequately recognized and acknowledged.

 

On the hiring side, I see great room for improvement on how interviewers go about seeing candidates as each having something uniquely valuable to offer, while still effectively identifying the crown color match that will best enable the individual and the company to shine.

On the job seeker’s side, I wish everyone could have the benefit of working with a personal branding professional like me. Someone who will remove the lampshade so that your color and light will be noticed and appreciated by the company that needs your talent.

 

 

Who would you rather hire: the undependable one or the incompetent one?

Here’s some food for thought: If faced with a choice between an undependable and an incompetent employee, who would you rather hire? Let’s be clear, no one wants to willingly hire an undependable or incompetent employee. These types of workers can be toxic to employee moral and productivity. Like a nuclear wasteland, you ideally want to stay far away from this hiring situation. In a perfect world, hiring such people would be a rare occurrence, but reality is rarely so cut and dry. In fact, reality can be quite strange. In 2010 an English recruitment agency boss was told posting an ad for “reliable” applicants could be offensive to unreliable people. Most managers will not face such an extreme situation in the hiring process, thankfully. It is still inevitable that an undependable or incompetent person will slip through the hiring process. Let’s assume you have two employees and you need to hire one of them, despite knowing their issues in advance.

An undependable worker may be an employee who is constantly late, may not show up for work on certain days or is a habitual procrastinator. When they are around, they do their job well and may be quite talented. For example, your company’s accountant may be brilliant with finances, but they make take every other Friday off. Or you may have a social media specialist who is always a half hour late for work. Projects may not be directly impacted, but your more reliable employees may have to work harder in the morning until she arrives.

Undependable workers, especially those who are talented, can be managed. Clear expectations, boundaries and rules are the first step in dealing with an undependable person. Going back to my second example, if your social media specialist has been getting away with constant tardiness, boundaries need to be set. Unreliable employees need to be reminded that their behavior affects the company as a whole. Unless you address the issue, a problematic employee may not see their actions as harmful. If you dig deeper you may even find an underlying reason for their unreliability. Family members may be ill or there may have been a recent lifestyle change in the undependable’s life. Addressing these issues may be as simple as a change of hours, designated coverage for temporary problems, or giving the employee the option to telecommute.

An incompetent employee may present more of a challenge. He or she may have the best of intentions, but constantly makes mistakes while doing the job. They may be eager to please, and may give you the impression they fully understand the task at hand. Despite their hard work, the level of quality is still subpar or the job is done incorrectly. One pertinent example comes to mind. I was once told by a good friend about a part-time mechanic who worked on the truck fleet for a large shipping company. He attempted to fix a broken truck bumper with a forklift (not an uncommon practice). Instead, he made the problem much worse when he accidentally pierced the grill and radiator with the forklift. This was just one incident in a long string of problems stemming from incompetency. The mechanic was ultimately given the simpler task of working on brakes for large trailers.

This anecdote leads me directly to my next point, managing an incompetent person. Once again, clear boundaries and expectations will need to be set. Unlike the undependable employee, the incompetent employee might be willing to improve. An underperforming employee should be reminded of their strengths, while their areas of weakness are defined. Perhaps a particular job task wasn’t explained well enough or the employee is afraid to admit they lack proper training. If an incompetent employee still doesn’t “get it” after explanations and training, they may need to be reassigned to a position that matches their skill level, if possible.

In our theoretical hiring situation, we have the undependable worker versus the incompetent worker. Both problem employees have their potential solutions. One person may perform their job just fine, but may require more flexible hours, while another person may need to be retrained or reassigned. If you look at the situation from a resources viewpoint, the undependable worker is a better choice. You won’t have to expend time and energy retraining or reassigning them because they know how to do their job. If time and energy aren’t a major issue, and the attitude of the incompetent employee fits your company culture, they may be a better choice.

Top 5 things I’ve learned from my clients

You can probably imagine how many secrets a résumé writer and career coach can learn while they are working intimately with professionals at various levels. While, I do learn quite a bit of confidential information about companies, employees, I’m not inclined to share that. Consider, however, how much I get to learn about corporate success from hundreds of people who have achieved it for themselves, and a few that had struggled until they met me. I am sure there are hundreds of thousand tidbits that I have learned in the past decade that are worth sharing. While you were staying tuned for the book, here are the top five, or rather the five that are most top of mind and relevant to me now.

 

1. Promptness gets you noticed.

The go-to guy gets the promotions in the opportunity, most of the time. Deal with people first and things next. Beware of making yourself so valuable in one role, however, that you are solely relied upon. Inspire others to follow your lead. Leaders are so much more critical to an organization than doers or managers.

 

2. Give other departments a hand.

This is beneficial on so many levels. Not only will you be able to build rapport that enhances collaboration throughout an organization, which is always necessary though often missing, but you will also learn new pieces of the puzzle, widen your perspective, and see a bigger picture. Sometimes that leads to opportunities to bring departments together for huge initiatives and sometimes, when your department suffers a layoff, another department sees your value and you create job security.

 

3. Hire great people, give them what they need to succeed, and get out of their way.

I have had many clients who I would consider to be turnaround kings and queens. What they often have in common is their ability to deal with performance issues head-on getting to the true source of them, to put people in positions that set them up for success, and to build a culture of accountability and trust that tends to raise confidence, morale and productivity.

 

4. Be willing to sponsor and nurture up-and-coming phenomenal talent.

Even if they surpass you, they’ll wind up taking you with them. These are also the same clients who abide by the philosophy of hiring people smarter than them, though this does not have to apply solely to direct reports.

 

5. Get yourself involved in the projects that contribute to profit.

Anyone who is a member of a businesses cost center would benefit from adding skills that directly contribute to a company’s top line. It makes you exponentially more visible to executive leaders and board members.
